Approach
Assess, architect, sustain.
The engagement model
Three stages, each with a concrete deliverable.
Engagements start small and earn their next stage. Nothing is sold on trust that a review could establish first.
Assess
A paid, fixed-scope readiness review. We map the current state (architecture, resilience, cost, data), find the gaps against a cloud-native, AI-ready target state, and hand back a costed, decision-ready blueprint. Yours to act on with Northkeep or with your own team.
Architect
The core engagement: cloud-native modernization, production AI architecture, or regulated resilience. Target-state design with defensible trade-offs, a phased plan executed with your engineers, and principal review on everything that ships.
Sustain
Optional. A fractional principal architect keeps senior design authority on tap - reviews, decisions, and direction as the estate and the regulations evolve, without a full-time hire.
Principal-led delivery
The architect who scopes the work leads the work.
In most consultancies the person who wins the work and the people who do the work are different people, with different incentives. At Northkeep they are the same person: the principal scopes the engagement, leads it, and signs every deliverable. That is the point of the model, not a limitation of it.
- Accountability from scoping to sign-off
- One principal owns the engagement end to end. No handoff from a sales architect to a delivery bench, and nothing ships without principal review.
- No junior work billed at senior rates
- Work is delivered and reviewed by senior, experienced people. Senior judgment plus AI leverage - not bodies billed at senior rates.
- Built for your team to operate
- Systems are designed from the start to be run by your own engineers, documented down to the decisions behind them. The goal is your independence, not our permanence.
Independence
AWS-deep, loyal to your outcome.
Northkeep is vendor-independent and independent as a firm - not part of any consultancy group. Its advice serves your outcome, not a vendor's revenue or a group's targets. That independence is what makes exit strategies and cost reductions credible: an architect paid to grow your cloud bill cannot honestly design your way out of one.
Northkeep designs the governed foundation that any build team lands on - your own engineers, a partner's, or a vendor's. Whoever does the building, Northkeep is the architect on your side of the table. The practice is AWS-deep and integrates with hybrid estates.
EU-resident delivery
The delivery chain passes the same test the architecture does.
All Northkeep work is delivered from inside the EU, by EU residents, under EU jurisdiction. No offshore delivery, and no subcontracting outside European legal reach.
For sovereignty and DORA buyers this is part of the product, not a footnote. The questions a regulator asks about your architecture - who can access the data, from where, under which law, enforceable in which courts - have the same answers when asked about the people building it. The standard we architect for is the standard we operate under.
Principles
How the work holds up.
- Target-state architecture
- Every engagement works toward a concrete target state, not a backlog of loose improvements. You always know where the estate is going and why.
- Defensible trade-offs
- Every significant decision is written down with the alternatives considered and the reasons for the choice. Architecture you can defend to your board, your auditors, or your own engineers.
- Honest scoping
- What is not included is stated as plainly as what is. Formal audit and attestation, for example, are scoped out and referred - not blurred into the offer.
- Accuracy over polish
- Deliverables are exact before they are pretty. Where a figure is a modeled projection rather than a measured actual, it says so.
